Sample schedule that works
Leave Medellín at 7 AM with a small private group. Arrive at the Piedra del Peñol by 9 AM, climb and descend by 11 AM. Quick lunch in Guatapé pueblo, 30 minutes for zócalos and a short boat trip if you opt for the speed version.
Drive back to Medellín, arrive around 4 PM and head straight to Comuna 13 for a 90 minute walking tour that ends with sunset views from the upper escalators.
What you give up
You will not have time for a long boat trip on the lake, the slow lunch with grilled trout or a full sunset over the rock. The Comuna 13 visit also has to be quick, no long stops at every viewpoint.
If those trade offs sound painful, split the two over two days instead. Both deserve their own afternoon for a calmer rhythm.
